Summarize a Long Email Thread With AI — Find Decisions and Next Steps

The problem

Long email threads become difficult to follow. Several people reply at different times, and important information gets buried between questions, quoted replies, changed plans, approvals, attachments and side discussions. You may only need to know: What was decided? What still needs an answer? Who needs to do something? What happens next? AI can extract that for you. The important rule: AI must summarise what the thread actually says. It must not turn a suggestion into a decision, a question into an agreement, a proposed deadline into a confirmed deadline, or silence into approval. If something is unclear, it should write NEEDS REVIEW.

What you need

  • The email thread, copied from your email app and pasted into AI
  • ChatGPT or Claude
  • If the thread is too large to paste, you can upload it as a document if your chosen AI tool supports that

Safety first

Email conversations may contain names, email addresses, phone numbers, customer information, financial information, contracts, passwords or login details, and confidential company information. Only share information you are authorised to use with your chosen AI service, and remove sensitive information when appropriate. Never paste passwords, security codes or payment credentials.

Steps

  1. Open the email conversation. Copy the full thread if practical.
  2. Check it for private or sensitive information. Remove anything that should not be shared.
  3. Paste the thread into ChatGPT or Claude, then paste the supplied prompt. For example, if Sarah writes "Can we move delivery from Monday to Wednesday?", John replies "Wednesday works for us. I will confirm the courier tomorrow." and Sarah replies "Perfect. Please use the new delivery address I sent yesterday.", AI should return: DECISION MADE: delivery moved from Monday to Wednesday. ACTION ITEM: confirm courier, owner John, deadline tomorrow. CHANGE OF PLAN: Monday → Wednesday. OPEN QUESTION: confirm that the new delivery address has been received and recorded.
  4. Read DECISIONS MADE, OPEN QUESTIONS and WHAT HAPPENS NEXT? first. Then check important details against the actual emails before acting.
  5. Watch for outdated information. If an earlier email says "Meeting is Tuesday" and a later one says "Let’s move it to Thursday", AI should make clear that Thursday is the latest stated plan, but it should not call Thursday confirmed unless the thread actually confirms it.
  6. Remember that replies often repeat older messages underneath the newest one. AI should try not to count the same sentence several times, but email formatting can be messy, so verify important conclusions yourself.

What success looks like

Before: you have a long email chain and need to reread everything to work out what is happening. After: you can immediately see the short summary, confirmed decisions, next actions, owners, deadlines, unresolved questions and changes of plan. You can then verify important details directly in the thread. AI can organise the conversation, but it cannot know what people meant beyond what they actually wrote. For important money, deadlines, approvals, contracts and commitments, check the original email before acting. The email thread remains the source of truth.

If AI produces a vague paragraph, send this follow-up: Please redo this as a factual email-thread review. Do not give me a general summary. Return only: DECISIONS MADE ACTION ITEMS OPEN QUESTIONS CHANGES OF PLAN IMPORTANT DATES / AMOUNTS WHAT HAPPENS NEXT? Use only information explicitly supported by the emails. If something is uncertain or contradictory, write: NEEDS REVIEW. Do not guess.
